A large media and entertainment company recently implemented a new technology platform. They implemented this technology expecting a large Return on Investment (ROI), streamlined processes and a reduction in operational risk. Instead, the company experienced the opposite results: lower productivity, higher operational risk, understaffed groups, overstaffed groups and significant duplication in effort.
Solution
Eagle Hill transformed the organization and processes to align with the
client’s operational business goals. By conducting a workflow analysis
early in the project, Eagle Hill developed an evaluation of as-is business
processes including hand-offs between people and departments. As a first
step in ensuring buy-in from the community, Eagle Hill organized a Program
Management Office and governance structure for the transformation. We also
completed workforce planning by conducting an in-depth current state analysis
and analyzing gaps related to skills, training, resource levels and processes.
To help identify concerns and expectations of the stakeholder community, Eagle Hill completed a stakeholder assessment and developed a communications and change management plan. We worked closely with the client to define an organizational strategy and in turn designed a new organizational structure, including job designs, to create efficiencies, new capabilities and better leverage the technology. To ensure a successful transition, Eagle Hill planned and managed communications, training and the organizational and process change.
