Dive into technology adoption
A people-first technology change management strategy helps a national nonprofit drive adoption of an AI-powered talent platform. Today, employees are building the skills needed to execute the organization’s long-term strategy, while leaders have workforce insights to make more informed planning decisions.
To support its organizational strategy, a national nonprofit client needed to shift from a traditional view of career growth to a skills-focused culture that prepared employees and the organization for strategic workforce planning. HR invested in an AI-powered talent platform to help employees identify and develop those skills, while giving leaders the workforce data needed to make more informed talent and workforce planning decisions. The talent platform was the catalyst, but the broader goal was to build a workforce with the skills needed to execute the organization’s long-term strategy.
Selecting the technology was only the first step. The real challenge wasn’t implementing the new platform—it was creating the conditions for lasting value. HR leaders turned to Eagle Hill’s technology adoption experts to develop a strategy that would help employees understand the value of the change and embed new behaviors into their daily work. Through targeted communications, stakeholder engagement, and training, we built the foundation for enterprise-wide adoption.

Connecting employee priorities to organizational goals
For the client, the cost of low adoption extended well beyond the technology investment. If employees didn’t meaningfully engage with the platform, the organization would lose its ability to execute skills-based workforce planning at the enterprise level, which was foundational to its organizational strategy.
Because employees weren’t required to use the talent platform, the change management strategy had to do more than raise awareness—it had to build motivation. We knew employees would be more likely to embrace the platform if the case for change reflected both their priorities and the organization’s goals. As part of our work, we brought together a cross-functional team of representatives from across the enterprise to shape the strategy and build support for adoption.
Driving adoption by reframing the way people work
Our approach treated technology adoption as a people challenge first. Rather than viewing implementation as a one-time event, we focused on building the foundation for sustained adoption through four key activities:
Change impact analysis. We assessed how the new platform would affect employees’ day-to-day work by interviewing stakeholders across HR, IT, and senior leadership, reviewing key documents, and participating in technical demonstrations. This gave us a deep understanding of the platform’s capabilities, strengthened collaboration with the vendor, and enabled us to resolve key implementation challenges with HR leadership before launch, so every decision stayed tied to clear business objectives.
Comprehensive change plan. The team developed a roadmap to guide implementation and drive adoption. The roadmap integrated change management, communications, stakeholder engagement, and training into a phased approach with overarching change management goals and supporting tactics. It equipped leaders to champion the platform and gave managers and employees the guidance and resources they needed to adopt it with confidence.
Targeted communications. We partnered with HR leads to tailor messages for five stakeholder groups, ensuring employees and leaders understood what was changing, why it mattered, and how it would affect them. We also developed a change champion network, messaging toolkit, created role-based use cases to illustrate the platform’s value, and designed a communications approach that enabled leaders and managers to deliver clear, consistent messages throughout the rollout.
Training enablement. We conducted a review of over 200 training materials to identify the updates needed to incorporate the new platform. To make implementation seamless, we developed prioritized, program-specific training action plans that outlined required updates, assigned ownership, and enabled leads to efficiently refresh their materials.
Outcome: From technology implementation consulting to lasting business transformation
The nonprofit began this engagement with a new AI-powered talent platform. It now has a strategy to drive sustained adoption well beyond go-live. With employees building the skills needed to support the organization’s strategy and leaders using workforce insights to inform strategic decisions, the nonprofit is better positioned to advance its mission. By putting people at the center of technology change, Eagle Hill helped the nonprofit build the foundation for long-term adoption and strategic workforce planning:
- The change champion network and role-based use cases created an internal adoption infrastructure that sustains engagement beyond go-live
- Training action plans ensured program owners could efficiently refresh materials and maintain platform adoption over time
- The foundation for an enterprise-wide skills-focused culture is now set, positioning the client to execute its strategic goals and advance its mission
Put people at the center of technology adoption
Realizing the full potential of a technology investment requires more than a successful implementation. Eagle Hill helps organizations move beyond go-live to build sustained adoption and business value.
Frequently asked questions about technology adoption
What is enterprise technology adoption?
Enterprise technology adoption is the sustained integration of new technology into how an organization operates. It goes beyond implementation and deployment of technology. True enterprise technology adoption focuses on changing how work gets done. It aligns workflows, management routines, and employee behaviors so organizations realize the full value of their technology investments.
How is technology implementation consulting different from technology adoption consulting?
Technology implementation consulting typically focuses on installing, configuring, integrating, and launching a system. Implementation measures success by technical milestones such as scope, schedule, and go-live. Technology adoption consulting addresses the human and operational factors that determine whether the investment creates value—aligning roles and workflows, building capabilities, engaging leaders and employees, and reinforcing new behaviors. Technology adoption measures success by workforce readiness, changed ways of working, sustained behavior change, and business outcomes. Together, they turn a successful go-live into sustained, technology-enabled operational change.
What makes a people-first approach essential to enterprise technology adoption?
A people-first approach starts with how employees generate value in their daily work. It identifies how technology will change roles, workflows, handoffs, and decisions, then provides targeted communications, role-specific training, leadership support, and feedback. Rather than focusing only on system functionality, it helps employees understand what changes on “Monday morning”—how work should flow, what behaviors are expected, and how technology enables better business performance. By engaging employees early and reinforcing new ways of working, organizations can reduce workarounds, improve adoption, and accelerate technology value realization.
What is AI change management consulting?
AI change management consulting helps organizations address the people-side changes involved in adopting AI-powered tools and platforms. It prepares employees for changes to roles, workflows, decisions, and skill requirements while building understanding, confidence, and capability. It also helps organizations redesign work so AI enhances—not simply automates—how employees create value. Effective AI adoption aligns people, processes, governance, and leadership so employees understand how to work differently and organizations can realize measurable business outcomes from AI investments.
